Release theatre looks like a long checklist and a short conversation. Useful gates ask for specific artefacts: which payment paths were exercised, which failure states were observed, and which residual risks stay open.
Agree the evidence pack before the freeze window. Last-minute debates about what counts as tested usually mean the gate was never designed.
Residual risk is not failure — it is honesty. Leadership can accept a known gap with monitoring; they cannot accept a surprise after go-live.
Keep the first forty-eight hours on the same page as the gate. If nobody owns post-release watch items, the audit stopped one day too early.
